How Fairfax got built, part 1: The pipeline Fairfax https://jasonrimmer.com/fairfax/ went from first commit to four releases in two weeks. Agents wrote nearly all the code. I did the driving: the architecture, the design calls, the environment they worked in, and what shipped. Here's the quick tour, from idea to install. Ideas start as issues on my own Forgejo https://forgejo.org/ git server instance. There are 35, labeled now, next, later or idea. Each one gets sliced into worker-sized tickets in Beads https://github.com/gastownhall/beads. Slicing matters: screen reader support became 5 chained slices after one worker was handed the whole issue and made zero commits. From there, work runs in two lanes. In one, Claude Code on Opus orchestrates, handing a brief to a subagent in its own git worktree. There were 66 of those, up to 6 at once. In the other, a pool worker in a Spoond https://jasonrimmer.com/spoond/ microVM claims the ticket. DeepSeek v4.1 Flash implements, and a different model such as GLM v5.3 verifies. Nothing lands without review. The orchestrator reads the diff, rebases onto main, runs the full suite (about 2,000 unit and end-to-end results) in a fresh microVM, then fast-forwards. The result: 348 commits on main, 2 merge commits, and no PRs. A release is just a tag. CI builds Arch, deb, rpm, AppImage and a tarball, installs each one in a fresh distro container in a testing MicroVM, and publishes. My part was decisions, hand-testing, saying no, and keeping an eye on the budget. The setup is modest. I orchestrate from a first-gen 8 GB MacBook Air M1 running Omarchy. The agents are accessed via Herdr and live on a $300 eBay mini PC running Debian. Every build and test runs in a throwaway microVM from Spoond, and Lunaroute serves the cheap DeepSeek v4.1 Flash tokens. More on Spoond later this week.
